But when someone asks us <em>&#8222;How exactly do you build trust?&#8220;<\/em>, the answer is often surprisingly vague.<\/p>\n<p>In this article, we&#8217;ll explore a practical way to understand trust in working relationships: the Trust Equation. Developed by David Maister, Charles Green and Robert Galford, this model breaks trust down into four elements that influence how trustworthy others perceive us to be: credibility, reliability, intimacy and self-orientation.<\/p>\n<p>By understanding these elements, we can move beyond the idea that trust is simply something we &#8222;have&#8220; or &#8222;don&#8217;t have&#8220; and instead focus on the everyday behaviours that build stronger professional relationships.<\/p>\n<h2><strong>Why use it?<\/strong><\/h2>\n<p>For the teams we work with, being able to break down trust into specific and easy-to-understand elements is always a great first step to identifying how to demonstrate behaviours that can build more trust. Many organisations talk about the importance of trust, but people often mean different things by it. One person might think trust means competence. Another might think it means honesty. In other words, the Trust Equation tells us that high self-orientation undermines the other elements that are essential for trust.<\/p>\n<h2><strong>How to Build (or Lose) Trust in the Workplace<\/strong><\/h2>\n<h4>Credibility \u2013 &#8222;Do people believe I know what I&#8217;m talking about?&#8220;<\/h4>\n<p>Credibility is about the confidence others have in your knowledge, skills and judgement. You don&#8217;t need to have all the answers but that you are as competent and honest about your abilities.<\/p>\n<p>You build credibility by:<\/p>\n<ul>\n<li>demonstrating your expertise through your work<\/li>\n<li>communicating clearly and confidently<\/li>\n<li>backing up your opinions with evidence or experience<\/li>\n<li>admitting when you don&#8217;t know something and finding the answer<\/li>\n<\/ul>\n<p>You lose credibility by:<\/p>\n<ul>\n<li>exaggerating your knowledge<\/li>\n<li>making claims you can&#8217;t support<\/li>\n<li>giving inconsistent information<\/li>\n<li>pretending to know more than you do<\/li>\n<\/ul>\n<h4>Reliability \u2013 &#8222;Can people count on me?&#8220;<\/h4>\n<p>Reliability is about consistency. People trust colleagues who do what they say they will do.\u00a0Reliability isn&#8217;t about doing everything perfectly or always being available. It&#8217;s about being dependable and communicating clearly.<\/p>\n<p>You build reliability by:<\/p>\n<ul>\n<li>meeting deadlines<\/li>\n<li>following through on commitments<\/li>\n<li>preparing for meetings<\/li>\n<li>communicating early if plans need to change<\/li>\n<li>doing the small things consistently well<\/li>\n<\/ul>\n<p>You lose reliability by:<\/p>\n<ul>\n<li>frequently missing deadlines<\/li>\n<li>overpromising and underdelivering<\/li>\n<li>forgetting commitments<\/li>\n<li>failing to keep people informed<\/li>\n<\/ul>\n<h4>Intimacy \u2013 &#8222;Do people feel safe being open with me?&#8220;<\/h4>\n<p>Intimacy in the workplace means creating a sense of psychological safety where people feel comfortable being honest, asking questions or admitting mistakes.\u00a0People trust those who make them feel respected rather than judged.<\/p>\n<p>You build intimacy by:<\/p>\n<ul>\n<li>listening without interrupting<\/li>\n<li>showing empathy<\/li>\n<li>respecting confidentiality<\/li>\n<li>asking genuine questions<\/li>\n<li>admitting your own mistakes<\/li>\n<li>giving people your full attention<\/li>\n<\/ul>\n<p>You weaken intimacy by:<\/p>\n<ul>\n<li>dismissing concerns<\/li>\n<li>interrupting frequently<\/li>\n<li>gossiping<\/li>\n<li>reacting defensively<\/li>\n<li>criticising people rather than ideas<\/li>\n<\/ul>\n<h4>Self-orientation \u2013 &#8222;Whose interests come first?&#8220;<\/h4>\n<p>Self-orientation is about where people believe your attention is focused. When people believe you&#8217;re primarily interested in helping yourself, trust declines\u2014even if you&#8217;re highly competent.<\/p>\n<p>You reduce self-orientation by:<\/p>\n<ul>\n<li>asking more questions than you answer<\/li>\n<li>being curious about other people&#8217;s priorities<\/li>\n<li>sharing credit<\/li>\n<li>listening before offering solutions<\/li>\n<li>making decisions that benefit the team, not just yourself<\/li>\n<\/ul>\n<p>High self-orientation often looks like:<\/p>\n<ul>\n<li>dominating conversations<\/li>\n<li>constantly promoting your own ideas<\/li>\n<li>taking credit for shared success<\/li>\n<li>ignoring other people&#8217;s concerns<\/li>\n<li>focusing on being right<\/li>\n<\/ul>\n<h2>Final thoughts<\/h2>\n<p>Trust is built through hundreds of small, everyday interactions.\u00a0The Trust Equation reminds us that trust is less about intention and more about experience. People trust us when they see consistent competence, reliability, openness and genuine concern for their interests.<\/p>\n<p>The good news is that every element of the equation can be strengthened through deliberate behaviour.
